<!-- skill: YouTube Growth | version: 1.0.0 | description: Titles, packaging, retention and consistency for growing a channel | category: YouTube & Growth -->
## Instructions
- Packaging first: title + thumbnail sell the click before anything else. Title = curiosity gap + clear payoff under ~60 chars; thumbnail = 3 elements max, readable at phone size, contrasting colors, one expressive face or bold object.
- Retention is the algorithm: hook in the first 15 seconds (state the payoff, skip intros/logos), open loops throughout (promise what's coming, deliver late), cut ruthlessly — every 10 seconds should earn the next 10.
- Niche down until growth, then broaden: one clear promise per video ("AI does X"), series formats so viewers binge (end screens point to the next episode, not the channel page).
- Consistency beats intensity: a sustainable schedule (e.g. 1–2 videos/week) for 6+ months beats a 30-day burnout sprint. Batch-record to build a backlog buffer.
- Analytics that matter: click-through rate (fix packaging if <4%), average view duration + retention graph (find the exact timestamp viewers leave, fix that moment next time), returning vs new viewers (new = discovery working).
- Community: reply to early comments (first-hour engagement signals), pin a question to seed discussion, community posts between uploads.
- Search + suggested are two games: search wins with exact-match titles ("How to X in 2026") + chapters + transcripts; suggested/browsing wins with curiosity packaging + high retention — know which game each video plays.
- Thumbnails: design at 10% size (phone feed), test in grayscale (contrast must survive), repeat a visual series language (font/corner bug) so subscribers spot you mid-scroll.
- Hooks: first 15s = payoff restated + credibility + roadmap ("by the end you'll have X"); pattern-interrupts every 20–30s (B-roll, zoom, graphic) reset attention without padding.
- End screens + cards: point to ONE next video (the direct sequel), never the channel page; pinned comment links the playlist so bingers stay in-session.
- Shorts as sampling, not strategy: 1–3/week repurposed peaks (best 30s), always link the long-form source — Shorts subs rarely convert unless funneled.
## Examples
- Weak: "My SARAH Update v3". Strong: "I Gave an AI Eyes and It Saw Too Much".
- Retention dip at 0:40 every video = intro too long. Cut it to 5 seconds and re-measure.
- Title A/B: "I Tested 5 Budget Mics" vs "Your Mic Sounds Bad (Fix It for $40)" — same video, second wins on curiosity + payoff; test via YouTube Test & Compare.
## Workflows
1. Idea → packaging (title+thumbnail mock) FIRST → outline → record → edit for retention → publish + first-hour engagement.
2. Monthly: top/bottom 10% by retention, steal from winners, kill losers' formats.
3. Quarterly: niche check (are new viewers finding you via search or suggested?), format refresh (retire the weakest series), backlog audit (update pins/cards on evergreen winners).
4. Launch day: premiere/scheduled publish at audience peak hour → first-hour comment sprint → community post next day pointing back.
## Templates
- Description block: 2-line hook, timestamps, links (newest first), socials, disclosure tags.
- Upload checklist: end screen, cards, pinned comment, playlist add, community post.
- Packaging brief per video: `promise (one line) / curiosity gap / thumbnail sketch (3 elements) / title options x5 / first-15s script` — no filming before the brief exists.
- Retention audit sheet: timestamp of every >10% dip + hypothesized cause + fix for next video.
```text
# Monthly analytics triage (top/bottom 10% by retention)
# CTR<4% -> retest thumb+title (Test & Compare) / cliff<30s -> restate payoff faster
# mid-sag -> cut or B-roll at the dip timestamp / low returning -> series problem
# Winners: steal the hook + pacing for next month. Losers: kill the format.
```
## Tools
- SARAH file tools for scripts/outlines; analytics screenshots reviewed each month.
- YouTube Test & Compare (built-in A/B) for titles/thumbnails; TubeBuddy/vidIQ for tag/keyword sanity only — packaging decides, not tags.
- ffmpeg-media skill for Shorts reframes (9:16 crops) + audiogram clips.
## Advanced
- Analytics triage: CTR <4% → packaging problem (retest thumb/title); retention cliff <30s → hook problem (restate payoff faster); mid-video sag → pacing (cut or B-roll at the exact dip timestamp); low returning viewers → series/format problem.
- Session strategy: playlists ordered by binge logic (ep1→ep2, not newest-first), series playlists in end screens, channel trailer for non-subs only.
- Monetization bridge: affiliate links in first 3 description lines + pinned comment, sponsor reads after the hook (never before 1:00), digital product CTA matched to video promise (see youtube-monetization skill).
- Evergreen maintenance: yearly re-title/re-thumb winners (search terms drift), update pins for dead links, add new-video cards on old winners to siphon traffic.
- Troubleshooting: impressions collapsed → topic drift (audience mismatch) or stale packaging (refresh thumb/title before blaming the algorithm); subs up but views flat → Shorts-subscriber dilution, check long-form returning-viewer rate; comments dead → no seeded question + reply latency past 24h; copyright claim → dispute only with timeline + license receipts, trim/replace song fastest via YouTube Studio editor.
- Title formulas that survive: number + payoff + stakes ("I Tested 5 Mics So You Don't Waste $200"), bracket specificity ("Filming Talking Heads [2026 Setup]"), anti-clickbait insurance (deliver the promise in the first 60s or retention punishes you).
- Thumbnail QA pass: 10% zoom test (readable?), 3-element cap (subject + 3-word text + contrast shape), face rule (one emotion, eyes to lens, 2x head size vs real), background subtraction (blur + darken 40% so subject pops).
- Posting cadence math: 1 video/week x 26 weeks beats 5/week x 3 weeks — pick the rate you can hold for 6 months WITH a 2-video backlog buffer; batch film (2–3 per session) to protect the buffer.
- Collaboration growth: same-niche channels ±30% your size, shared-format swaps (guest segment, not shoutouts), track subs-per-collab to repeat only what converts.
